From Feasibility Study to Successful Setup: Transforming Finance SSC Operations
Client Challenge
A leading international food processing company faced significant challenges with their Finance Shared Services Centers (SSCs) in the Netherlands and Germany. The existing operating model showed substantial differences between the two countries, leading to inefficiencies and a lack of standardization. The company aimed to drive process standardization, establish an optimized sourcing model, and expand the SSC scope, but the current model did not support these goals.
Response
We conducted a feasibility study to assess the current state of SSC maturity across various layers, including service delivery, people and talent, processes, technology, governance, and service management. Based on this analysis, we developed a comprehensive Global Target Operating Model (TOM) and translated it into a Playbook as a crucial design step before transition and transformation. The study identified 150 FTEs in scope for transition. We recommended a hub and spoke sourcing model with the German location as a satellite office and created a value case for the proposed scenario. Following the feasibility study, we moved to the build and set-up phase, designing a new organizational structure, developing a pricing model, and providing a detailed roadmap for implementation.
Outcomes
The new delivery model ensured consistency and standardization across all regions, eliminating inefficiencies and simplifying billing and budgeting. The increased maturity of the Finance SSC resulted in improved process quality and greater use of technology. The new structure provided a scalable foundation for future growth, and the roadmap facilitated a smooth transition, ensuring all stakeholders were aligned and prepared for the changes. This transformation enabled the organization to better meet the needs of their operations with a more efficient and standardized approach to Finance SSC service delivery.
